about 16-20 people. This is for xmas day and there will also be beef and chicken. Would a 3kg piece be ok?

I'd probably go 4 - 4.5 kilos but it depends on how much beef and chicken there is and how carnivorous the group is that you are feeding lol. I know when my step son and his friends are here they eat a lot of everything. 3 kilos is a pretty good size tho.
